Situation
The roll-out of a Turkish holding company with subsidiaries in Germany and Romania had postponed its planned go-live twice. Two integrators worked in parallel and status reporting was inconsistent.
Role and approach
After a two-week health check I took over programme leadership as an interim mandate: a new plan with a critical path, a common governance model for both integrators and quality gates before every milestone — in Turkish, German and English.
Outcome
Go-live in all three countries at the second attempt, with 21 % less remaining budget than in the original additional request.
